When a buyer asks ChatGPT “what is the best CRM for mid-market SaaS companies” or tells Perplexity “compare project management tools for agencies with 20–50 people,” a set of brands appears in the answer. That set is your AI competitive landscape. And for most companies, it looks nothing like the competitive landscape they have mapped through traditional channels.

The problem is not that AI gets it wrong. The problem is that you have never looked. You are competing in a channel you cannot see, against competitors you have not identified, for buyer attention you do not know you are losing.

Why the AI competitive landscape is different from the one you know

Your traditional competitive landscape is shaped by market share, sales encounters, analyst coverage, and search engine rankings. The AI competitive landscape is shaped by something entirely different: what exists in the text data AI models were trained on and what surfaces through their retrieval pipelines.

This creates three structural differences:

Market share does not predict AI visibility. A category leader with 40% market share can be invisible in AI recommendations while a smaller player with 8% market share dominates. They know who has more coverage in the sources they were trained on.

Your known competitors may not be the AI competitors. The brands that appear when AI answers category questions are sometimes companies you have never considered competitive threats. They may be smaller, newer, or focused on an adjacent niche — but they have the third-party coverage and content structure that AI models favor. Meanwhile, a direct competitor you spend significant resources battling in sales may barely register in AI at all.

The landscape shifts without warning. Traditional competitive landscapes shift slowly — a new entrant launches, an acquisition changes the map, an analyst repositions a quadrant. Who actually appears — and why

When we run AI visibility audits for companies, the first deliverable is always the AI competitive map: which brands appear, how often, in what context, and on which platforms. The patterns we see are consistent across industries.

The over-represented competitor

Nearly every audit surfaces at least one competitor that appears far more frequently in AI responses than their market position would suggest. These brands typically have one thing in common: distributed third-party coverage. They have been reviewed extensively on G2, Capterra, and TrustRadius. They appear in dozens of comparison and “best of” articles. They are mentioned in Reddit threads, Quora answers, and industry forum discussions. They may have been featured in analyst reports or major publications.

AI models learn from this distributed coverage. A brand mentioned across 50 independent sources develops stronger associations with the category than a larger competitor mentioned across 10 sources — regardless of which product is actually better. The invisible market leader

Conversely, we frequently find that category leaders are underrepresented or absent from AI recommendations. The typical profile: strong brand, strong product, strong revenue — but a website full of vague marketing language (“the leading platform for modern teams”) and thin third-party coverage relative to their market position. Their sales team closes deals through relationships and demos, not through the kind of distributed web presence that AI models learn from.

The unexpected entrant

Perhaps the most unsettling finding for companies running their first AI competitive audit is the appearance of brands they have never tracked as competitors. These are often adjacent-category tools that AI has learned to associate with buyer queries in your space. A buyer asking for “the best tool to manage client projects” may get a mix of project management software, client portal tools, and agency management platforms — categories that traditional competitive analysis treats as distinct but AI treats as overlapping answers to the same question.

The surprises companies find when they look

After running hundreds of AI visibility audits, certain patterns appear so frequently they are worth calling out explicitly:

AI recommends brands that no longer exist or have been acquired. Because the majority of AI responses draw from training data, brands that were well-covered at training time continue to appear in recommendations even after they have been acquired, rebranded, or shut down. Buyers asking AI for recommendations can receive suggestions for products they cannot actually purchase.

AI groups you with competitors you would never choose. Your company may position itself as an enterprise platform competing with Salesforce and a marketing platform. But AI may group you with mid-market tools or even freemium products because the buyer’s question (“best CRM for growing companies”) triggered a different competitive frame than the one your positioning assumes.

Your competitor appears with better information than you provide. A competitor’s AI entry may include specific pricing, named integrations, measurable outcomes, and clear use cases — while your entry (if you appear at all) includes vague descriptions pulled from marketing copy. AI models favor specificity. The competitor with extractable facts earns the recommendation; the one with marketing superlatives gets a passing mention or nothing.

The competitive set changes depending on how the question is phrased. Ask AI “best project management tool” and you get one set of competitors. Ask “project management software for marketing agencies” and you get a different set. Ask “how do agencies manage client timelines” and you get a third. Each phrasing surfaces a different competitive landscape, and your brand may be present in some and absent in others. Until you test comprehensively, you do not know which buyer phrasings work for you and which do not.

Different AI platforms recommend different competitors

The AI competitive landscape is not one landscape. It is several, because each AI platform behaves differently.

ChatGPT relies heavily on training data for category recommendations. It tends to recommend well-established brands that appear frequently in the text data it was trained on. Newer entrants with limited historical coverage struggle to appear, regardless of current product quality.

Perplexity triggers web search more frequently and cites sources transparently. This means it surfaces brands with strong current web presence — recent review site coverage, fresh comparison articles, updated documentation. Brands that have invested in recent content often perform better in Perplexity than in ChatGPT.

Gemini draws on Google’s search index and surfaces a competitive set that more closely mirrors (but does not replicate) Google search results. Brands with strong SEO tend to have better Gemini visibility, though the relationship is not one-to-one.

The practical implication: a competitor that dominates in ChatGPT may be absent from Perplexity, and a brand you outperform in Gemini may beat you in ChatGPT. If you only check one platform, you are seeing one slice of a multi-dimensional competitive landscape. Cross-platform measurement is the only way to get the full picture.

How to map your AI competitive landscape

Mapping your AI competitive landscape requires systematic testing across platforms, prompt types, and phrasings. Here is the approach that produces actionable results.

Step 1: Build your prompt set

Start with the questions your buyers actually ask. These fall into predictable categories:

  • Category queries: “What is the best [category] tool?” “Top [category] software for [segment]”
  • Problem queries: “How do I [solve problem your product addresses]?”
  • Comparison queries: “Compare [your brand] vs [competitor]” “[Brand A] alternative”
  • Use-case queries: “Best tool for [specific workflow] at [company type]”
  • Buying queries: “Which [category] tool should I buy?” “[Category] recommendations for [industry]”

Write 20–30 prompts covering these categories using the vocabulary your buyers use, not your internal terminology.

Step 2: Test across platforms

Run every prompt through ChatGPT, Perplexity, Gemini, and Claude. For each response, record:

  • Which brands appear and in what order
  • How each brand is described (specific facts vs. vague language)
  • Whether sources are cited and what those sources are
  • Whether the AI triggered a web search or answered from training data
  • Where your brand appears (or does not appear)

Step 3: Build the competitive map

Aggregate your results into a matrix: brands on one axis, prompt types on the other, platforms as a third dimension. This reveals which competitors dominate which types of buyer queries on which platforms. The patterns that emerge are your AI competitive landscape — the actual set of brands your buyers encounter when they use AI to research your category.

What to do once you see the map

Seeing the AI competitive landscape is the first step. Acting on it is where the value compounds.

Identify the gaps that matter most

Not every gap is equally important. Focus on the prompts where buyer intent is highest — comparison queries and buying queries — rather than general educational queries. If you are absent from “best [category] tool for [your target segment],” that is a higher-priority gap than being absent from “what is [broad category].”

Close the third-party coverage gap

For every prompt where a competitor appears and you do not, trace back to why. In nearly every case, the competitor has broader third-party coverage: more review site profiles, more mentions in comparison articles, more independent coverage. Closing that gap — through review generation, content partnerships, and earned media — is the highest-leverage action for improving AI visibility.

Rewrite your content in buyer language

If your brand appears but is described poorly relative to competitors, the problem is usually content structure. Replace vague marketing language with specific, extractable facts: named use cases, specific pricing, integration lists, measurable outcomes. AI models cannot recommend you effectively if they cannot extract clear information about what you do, for whom, and at what price.

Monitor for changes

The AI competitive landscape is not static. Competitors invest in their own AI visibility. Models get retrained. Retrieval pipelines change. What looks like a stable competitive position today can shift in weeks. Quarterly re-audits — or continuous monitoring through a tool like Metricus — keep you aware of changes before they compound into lost pipeline.
